Small Miracles

Small miracles. They are easy to miss in the quest for the big work, the large results, the whole systems change, fame and glory and yet they make up a fabric of wonder, change and difference in households, workplaces and communities touched by someone (or several someones) who want to show up differently. The joy of offering Art of Hosting patterns and practices in a place like Grand Rapids, MN for the last fourteen months is the reminder of the power and prevalence of small miracles that show up each and every time we do this work – in Grand Rapids and elsewhere.

Small miracles; too numerous to count. We have been hearing the stories and witnessing the changes in people as we encounter them weeks and months after having first met them. We are hearing about the growing hunger to learn new ways of being in relationship with each other, of getting work done. Friends referring friends, persuading friends, they need to come to an AoH training.

Small miracles; sometimes tiny shifts in behaviour resulting in subtle differences but big impact. People showing up, being seen and heard, validated sometimes for the first time in a long time, sometimes for the first time ever. Shifts in behaviour. Glowing faces as people experience these differences and expansions. Sometimes simply by learning to ask good questions, bringing curiosity instead of judgment to the space, then listening, really listening to how another responds. When we change the quality of the listening, we change the quality of the conversation.

People re-invigorated to go back to workplaces where they have felt drained, sometimes burnt out and ready to engage again, but engage in new ways. We have witnessed people showing up to a training with what seemed like an agenda, wanting others to see the world from their lens, know their Truth, who relax into the processes, being seen and acknowledged in ways they never had been before, acknowledging the experience of many ‘truths’ in a space, in a community. Community holding community.

It shows up as circle process where it was never used before. Check-ins and check-outs to begin and end meetings in what would be considered likely (arts organizations) and unlikely (corrections) places. It is people recognizing the humanity in each other, living into their own humanity more fully, embracing each other, foibles, heart and all. People motivated to work together by issues they care deeply about even as they bring different views and ideologies to the conversations.

In Grand Rapids in a fourteen month period, over 150 people have been to one of five basic level AoH trainings and about 40 of them have been back to one or more of the 4 advanced level training offerings, all made possible by support from the Blandin Foundation. Over 80 people showed up for community cafes and more than 80 people from the community came to the first ever Grand Gathering in November 2014. The community cafes and Grand Gathering were initiated by people who came to the AoH trainings who care about what happens there, who care about each other. As they bring their friends and bring new patterns and practices to what they do,the large results, the whole systems change is showing up. In the meantime, we are capturing the stories that illuminate the new tapestry of small miracles that is being woven through the real lives and real experiences of real people.

Art of Hosting is a Lived Process – Participant Success Story

In Grand Rapids, MN, since November 2013, over 150 people have experienced an Art of Hosting training. It is a community of real people, real lives and real impact. Jerry Nagel and I have begun to document some of the success stories – many of them small miracles that provide inspiration to us and so many others who might be wondering where you start once you have been to an AoH training. This account was provided by Audrey Moen who attended the training in September 2014.

When I first signed up for the AoH training some people asked me, “Oh, why would you want to do that? It is just facilitating. You already know how to facilitate. Why go for three days?”  I knew, just in the title, before I even read the details of what AoH is, it was indeed going to be much more.

I was able to bring a diverse group of people with me who normally never attend training like this.  They are considered on the outside as poor, disabled, or have histories that do not allow them to secure basic housing. They may have had a criminal background. They may no longer have the right to vote.  It did not matter. They were welcomed as if they were Kings or Queens. 

What they took away from it has increased their lives.  One is on his way to attend the Day on the Hill at the Capital; one is now leading a group locally; one stated that she feels a sense of confidence and acceptance she never had before.

The learning that took place is something that will, for me, be life-long.  I use it every day in the little things. I think about table conversations in a different light.  I encounter situations that in the past may have been met with roadblocks. With the AoH and Worldview skills this does not happen.  If anything, I find that the skills learned open doors to communication; barriers or walls fall down, and people open up – trust is alive in the room.

The three days went by in a blink. I met people I never knew, developed stronger community links, shared values, insight and ideas that were priceless.

I also was able to participate in the Grand Gathering in Grand Rapids, MN.  What a day of positive energy and inspiration!  I also participated in the Theory U advanced training day which has already helped me in my career, my volunteer work, and in my home life.  

The facilitators for AoH are well trained in their field, they are engaging, accepting, and are an inspiration. 

My thanks to the Blandin Foundation for providing this training.  I would like to see it continue. The community needs to keep the momentum growing so the seeds can continue to take root and grow. The Foundation is very good at keeping things rooted as long as needed. 

I met other AoH participants who attended the training in our area and in other areas. They consistently state the same thing; AoH is a process; it is not a day, an hour, a moment. It is about taking the time, always learning, developing, reaching out, community building, and engagement.

Thanks again for offering the AoH to our area.  I can honestly state I hope it can continue.  There is so much to learn and put into practice!  

A Small Town Grocery Store Renewal Thanks to AoH Patterns and Practices

It is always a pleasure to share Art of Hosting success stories. This comes from Angie Benz who attended an AoH training in Bismarck, North Dakota in November 2014. The AoH training was supported by the North Dakota League of Cities and the Bush Foundation, co-hosted by Jerry Nagel and me.

She writes:

I wanted to share a success story.  After taking your AoH class in Bismarck I was so moved and excited.  I knew these were principles that I wanted to implement, I just didn’t know where or how.

Fast forward to last week.  I am a director for our local grocery store board and we have been struggling to say the least!  Our sales were 15% down from 2013.  Our manager, understandably, was a bit disgruntled.  The board members, myself included, had checked out.  And the worst part…this was all being seen by the community.

Then I remembered the principles taught at AoH!  We started out slowly……and grew into something bigger…….and I am hoping that we keep growing!

We started by sending out a survey asking two very important questions:

  1. Is the store important to YOU to have in YOUR community?
  2. Is it important enough to YOU that YOU are willing to pay a little higher price for groceries?

The responses were a resounding YES to both and we knew we had work to do.  We restructured our management team, creating a co-manager position with two people that will do great things together.

Then we had a planning meeting.  Everyone was dreading it!  I sent out an email inviting the management team and the board directors.  I gave them some ideas of what would happen that day. Then, I shocked them all by asking them to bring something that represents their journey with the grocery store….and I left it at that.  (Enter the sound of silence from the group.)  It was so loud that I could “hear” it through email.

The day of the meeting we started out with Check In using a circle setting.  It was AMAZING!  There was emotion, meaning, and most importantly….understanding.  Understanding of all the frustrations we faced in 2014.  We were letting go of the past and moving towards the future with understanding of each other and our journey.

We then moved into a variation of Open Space.  There were only 6 of us, so we used it more as a brain storming session.  At the end of it, one of the board directors made the comment that they thought we would have about 3 ideas…..we ended up with about 50!

Then it was time for us to get a little more specific.  We came up with action plans and timelines for the top 5 ideas/topics.  We will meet monthly to analyze and assess the top 5 and beyond.

To end the day, we did Check Out in a circle setting.  Again, there was emotion, meaning, and understanding.  There was also a sense of team….something that had been missing in the last year.  I said it before and I will say it again….it was AMAZING!

When everyone came and saw the circle they were a little put off and thought I was nuts.  I just asked them to hang in there with me.  They did and the results were incredible!  We left the meeting feeling more like a team than we have in a very long time.

I want to thank you for showing me that there is a way that a group of people with different worldviews can come together and be a cohesive unit!  You very well may have given me the tools to keep our small town grocery store alive!

Documenting Our Work: Three Simple Guides to Harvesting

Central to good process design is understanding what needs to be captured for posterity – documented or recorded in a way that serves the purpose of the work. In the Art of Hosting Conversations that Matter, we call this harvesting. In an AoH training we will often invite a harvest team to take care of this on behalf of the group and offer harvest in from time to time – using words, like through slam poetry or story telling, visually in graphic facilitation or with a wordle, with music, movement or in any other number of ways. In a consulting process for strategic planning, community engagement, innovation or other processes, the question of what needs to be documented is in play from the very beginning. At least one or several of the team holds a primary responsibility for it.

The term harvest is used to invite us to imagine beyond the traditional (sometimes wordy, sometimes boring) report that is often the way we capture and record our work. There are many ways to approach harvest but until July 2014, in Grand Rapids, I had not seen really simple clear guidelines to use in consideration of helpful, useful documentation. Sheila Kiscaden offered the best teach I have personally witnessed so far – clear, easy to understand with beautiful analogies and diagrams that have inspired me to harvest her harvest teach in my blog.

There are three simple guides to consider in documenting your work: what is the purpose of the harvest, who is the audience or recipient and what are the methods available for you to choose from?

Purpose

Is the purpose of the harvest or documentation for immediate consumption, as an ingredient in something else, for preservation and perhaps later consumption, or to be transformed into something else? The analogy of grapes offers a beautiful visual that helps us think of the purpose of the harvest.

  1. Consume

grapesPerhaps the harvest is for immediate consumption – you want or need to eat the grapes now. In a training situation, the group might hear the themes and patterns emerging from a world café process but have no need to capture what they are hearing beyond that moment.

As an additional step you might want to have the themes that have been identified at a table or in a small group IMG_0890captured on post-it notes so there is a visible harvest as well as an auditory one. The post-it notes can be displayed on a wall, clustered into the themes and patterns that have emerged. Clustering can be done by someone on the hosting team and is usually more powerful when done by the people in the room. You might only need a visible harvest for immediate consumption or it might play a later role in one of the other categories identified.

  1. Ingredient

fruit saladIt could be that the grapes are needed as an ingredient in something bigger, like a fruit salad. They still essentially look the same but now are mixed in with other ingredients, adding flavour, new insight and new perspectives. The harvest could be an instigator for something else or something more, part of a mosaic that creates a more complete picture. A synthesis of themes and patterns might be incorporated into a report, ideas might become part of a strategic plan. These ingredients might be essential to an ongoing dialogue.

  1. Preserve

grape jamYou could turn your grapes into jam or jelly – preserve the harvest as a record of an event, a gathering, a meeting or conversation, perhaps when it is important to have a record to note or acknowledge that this event or conversation transpired – like an annual report for an organization. People can go back and look at it and it is an end in and of itself although perhaps a useful reference point in the future when scanning the past.

  1. Transform

wine and grapesLike grapes can be transformed into something else through a process – like dried into raisins or distilled into wine – it could be that the harvest will also be transformed into something else. Themes and patterns might become part of a generative conversation leading you into new conversational spaces, opportunities or ideas – like what can happen in the emergence phase of divergence-emergence-convergence. Input in stakeholder dialogues or community engagement meetings might transform into a larger purpose. A synthesis of many conversations will still hold the essence of the original ingredients and look very different in a transformational process.

Who is the intended audience or recipient?

The harvest might be just for you, a personal harvest, or it could be contributing to a group process or needed for public consumption. This will cause you to also consider how you will harvest.

  1. Personal harvest. It could be that you are harvesting for yourself – taking notes or drawing in a personal journal, creating reflective space for yourself for your own current and future learning.
  1. Sharing with small circles. Is the documentation required for committee meetings, to inform a sponsor of progress in a project, a record of what is shared in a circle of friends or colleagues? If so, what needs to be captured, how is it shared and how often?
  1. Share more broadly. Perhaps your harvest is part of a larger initiative and information needs to be shared with larger audiences, inside your organization, as part of a marketing or public relations strategy, within a community, as part of a public engagement initiative. Who your audience is or needs to be will influence how you think about your harvest.

Methods

There are a myriad of methods of harvest available and the methods you choose will be influenced by the purpose of your harvest, the intended audience and the nature of the work you are engaged in. Some ideas follow. They are categorized but many of these ideas could belong in more than one category and you could be using any combination of methods at any given time. Be as creative as is helpful for your work.

Documentation

  • Reports – which might look like a traditional report or document or could be enlivened with pictures, quotes and sidebars which are more likely to attract and keep attention.
  • Blog posts – many individuals and organizations provide a record or reflections through blog posts which can be captured in the moment or, more likely, provided afterwards.
  • Mindmaps – a diagram used to visually track information and, more significantly, relationships between information. It can be crafted in the moment, with the group identifying and mapping the relationships, where they could also “vote” for the themes that have the greatest energy for them, and later (or in the moment) it can be transcribed into mind mapping software and distributed in a report.
  • Videos – within the process, later in editing or recapping. Understanding what you hope to do with the video and having a videographer and editor who is familiar with the topic at hand, the intent of your work and the language you use is helpful in creating the best record possible.
  • Interviews – people involved in your process can be interviewed about their experience and those interviews posted somewhere for access by the intended audiences. Good questions will produce good interview results.
  • Post-it notes – can be used to capture information, particularly themes and patterns from conversations and processes and then used to cluster the information into a meta themes and patterns.

Art

  • IMG_0892Graphic facilitation – the use of large scale imagery produced live in the moment to capture the essence of the conversations and outcomes of the process. It activates a different part of the brain and helps people see what they are experience and what they know.
  • Photography – of people, processes, flip chart notes and of the other ways that information is being captured. This is a very common form of harvest for individuals and for collective purposes.
  • Table top documentation (like from world cafés) – while oftentimes this provides too much information and most is not that usable, sometimes there is some amazing artwork that does capture some of the important essences of the experience and this can be used also to enliven a report.

Physical

  • Body sculptures – this is often an on the spot harvest of the experience where participants are asked to “sculpt” their experience – perhaps using only their own body or having participants do this in small groups, using group members to create a “sculpture” that reflects their experience. This rotates so that every person either creates their own sculpture or the group might evolve a collective sculpture.
  • Movement – People are asked to offer a movement which we sometimes ask everyone else to mirror. This is a powerful experience that enables the group to embody the collective experience.
  • Dance – it is not uncommon for people who have some form of dance practice to be part of a group or a process and to offer their practice as one way to harvest or even simply to introduce movement into a process at a time when it is helpful to awakening body intelligence.
  • Skits – this is a beautiful way to harvest a conversation, a learning journey experience, a process evolution that illuminates other ways of knowing and gives us a glimpse into any patterns in the system that maybe at play.

Voice

  • Poetry, including slam poetry and other forms of poetic harvest – many people are gifted with a talent for poetry. Sometimes it is a live capture of a circle check-in or other process. Participants always listen carefully to hear their contribution reflected back into the room and it is easier to do than most people imagine. Sometimes there are some very gifted poets in our spaces who offer their work and/or a capture in the moment. Sometimes a poem written by others shows up in the space because it is the perfect harvest in the moment.
  • Story telling – on the spot storytelling invited through a question or later storytelling captured in blog posts, interviews or recordings. Using story brings the experience alive for others who were and were not there.
  • Music/song – this may be music or song that someone brings that resonates with the experience of the group or it may be co-created by the harvest team or the group.
  • Voice recording/radio interviews – this is a way of capturing the experience and spreading the word more widely in a community or amongst an audience.

Other

  • Virtual repositories of information – websites, listservs (like the AoH listserv) – public or internal, community sites, other virtual networks and social media.
  • Any combination of ways and means to document and distribute information – identified here or emerging in new ways.

In these days of a proliferation of media tools and short attention spans, sparking imagination with harvests – both within the team and for the intended audiences – can make your work more accessible to your audiences and bring it alive in new ways. It is a place where people can bring their talents, sometimes gifts they don’t use in the regular course of their work. The more we access the range of learning and information styles at our disposal, the richer the resonance of our work.

Driving from the countryside of Stakke Lake in Minnesota, through the little towns and forested roads on the three hour drive to Grand Rapids, it is easy for me to forget that I am not in Canada, but driving through the US countryside, with my partner and co-hosting colleague Jerry Nagel, on our way to a rural community that is breaking its way out of any stereotypes we might conjure up about rural communities – in Canada or the US. What is happening there could happen anywhere. It inspires hope at a time when hope, especially for our rural communities, is deeply needed in the world.

What’s Been Happening

In 2013, the Blandin Foundation funded a grant to the Meadowlark Institute to bring the Art of Hosting (AoH) Conversations that Matter to the Itasca County area. Not a one-off training but, thanks to the vision of friend, AoH Practitioner and Global Steward, Bernadine Jocelyn, and her colleagues at the Blandin Foundation, a series of trainings intended to offer residents of Itasca County the opportunity to acquire and use skills of 21st Century Leadership to work with every day life and address some of the most pressing challenges in their communities. The Blandin Foundation was founded by Charles Blandin in 1941 to aid and promote Grand Rapids (population around 10,000) and the surrounding area (total population around 40,000) in such a way that it could be responsive to changing times, a beautiful alignment with the adaptive capacity of AoH offerings.

What’s happening there, with organic emergence and almost astonishing interconnectedness, is a thing of beauty. Four Art of Hosting trainings (130 people altogether so far) since November 2013 with two more in the works; two Community Cafés (with almost 100 participants altogether) convened by a planning team that sparked from an Open Space conversation in the first AoH, called by Sandy Layman, a well known community leader. She asked the question “How can we become a community that hosts its own conversations?” That question is gaining momentum as it continues to spark the curiosity and inspiration of the county.

The first Community Café brought together participants from the first two AoH cohorts and was held one evening during the second training. The second Community Café was inserted into the middle of the fourth training, in an afternoon, and brought together participants from all four trainings and others who wanted to join in.

The Stories That Bring the Data Alive

All of that feels like data. It is the stories that bring the data alive, that show the nuances and interweave of connections; the stories of who is showing up in the same spaces together; the stories of willingness to dive into challenging conversations to address both long held and emerging issues; the stories of risk and courage as people bring AoH patterns and practices into likely and unlikely work settings.

Truly a fractal of the community is coming together – people who might not otherwise find themselves in the same room or the same conversations. The county administrator. Educators. A senior leader in Corrections. Senior leaders of non-profits. Advocates for mental health. Consumers of mental health services. People who have been homeless, some still in transition. People with very diverse political views. Local radio station representatives. Artists. Business people. Blandin Foundation staff. More. All on equal footing with equal voice. All responding to questions centered on “What is the future we want to live into and what can we begin now?”

The stories that are emerging from the people who have been through the training bring the impact alive and are heart opening. Our friend in Corrections, who was in the February cohort, shared with us that he only recently had the opportunity to offer a check in at the beginning of a meeting. He said it changed everything about the meeting. When we asked him how, he said, “People were very emotional.” When we asked him what his check in question was, he said, “How we are doing?” Simply, how are we doing? An invitation to a moment of humanity, an invitation to show up fully. They will now start every meeting with a check-in question. A small, but powerful, shift in practice.

The County Administrator shared that there is a discussion happening at the County offices about mental health funding, the number of agencies that provide services and the need for greater interagency communication. Someone at the county offices, who has only heard about AoH but not been to a training, said that what is needed for that conversation is art of hosting.

In Bigfork, another Itasca County community, community leaders have used World Café to host a conversation about an ongoing contentious issue, bringing new insight and perspective to the issue, establishing a foundation from which to move forward.

The region is facing some growing, possibly divisive issues; particularly around resource extraction (economy) and the environment; issues that are growing more complex all the time. Experience with the patterns and practices of the Art of Hosting is helping people see the possibility of different conversations; conversations that invite a multiplicity of worldviews, give voice to all the perspectives beyond the vocal few, invite people who live, work and play in the region to imagine more of the future they all want to live into, to continue to forge new ways forward on small and large matters. There is a growing buzz in the community and a sense of urgency combined with curiosity and even hopefulness.

The Community Conversations planning team grows with each successive training. The team is now getting ready to call and convene a county wide “Grand Gathering” on November 22, 2014 using Open Space Technology – the first community meeting of its kind in the area. This demonstrates the increasing reach of a commitment that began with that Open Space conversation during the first Art of Hosting training nearly a year ago, building on an idea inspired by the Great Gathering in Fredericton, NB; which demonstrates the interweaving of stories across borders and geographic distances. (And, incidentally, we have discovered there is a history of relationship between New Brunswick and Itasca County thanks to the pulp and paper industry.)

KAXE, a local radio station, present at the Community Café and on the planning team, will be doing a series of radio spots leading up to the Grand Gathering, which is being hosted by the Grand Rapids Community Foundation. The team is in full volunteer recruitment and planning mode and the community is being invited to create an agenda of conversations and possible action steps that are meaningful and relevant to them. Some of the potential conversation themes have been popping up already in the Community Cafés and the AoH trainings. They include an emphasis on youth (brain gain), on revitalizing communities, co-ordinating resources and connecting diverse voices.

Care enough to ask for the story; bring everyone to the table to identify struggles and be open to hearing the unheard. Notice who is not there who should be and extend an invitation. Be a neighbour, bring a neighbour

It is the tip of the iceberg. The work has only just begun. This community is carving out pathways that can be an inspiration to other communities searching for new ways to imagine and live into the future. What can we begin now?

Worldview Awareness – Imagining the Possibilities

It might have been in 2005, when I took part in my first Art of Hosting (AoH) Conversations that Matter training on Bowen Island, that I first heard the term worldview, although I can’t be sure. Then and later, if it was talked about, it came in the context of a mechanistic worldview and a living systems worldview, comparing several points of each and recognizing that AoH operates from a living systems worldview. In my experience of AoH trainings, that was pretty much it until, in 2011, I started co-hosting with Jerry Nagel from the Meadowlark Institute in Minnesota.

Jerry was and is steeped in worldview awareness partly through working on his PhD dissertation that looks at social constructionist theory, worldview and the Art of Hosting and partly because of the deep and evolving practice he and we have been bringing around worldview in AoH trainings and beyond. Because of this, we have been developing a more comprehensive approach to worldview and worldview awareness than I had been exposed to before. Jerry and I, and friends and colleagues like Stephen Duns, Dave Ellis, Carolann Wright-Parks and others, have been adopting, exploring and adapting a worldview teach and practice in new, innovative and exciting ways.

What we have been learning from participants in the worldview awareness conversations in the AoH trainings we have led, is that the worldview conversation lingers in their awareness long after the training. In the evaluations we conduct a few weeks after each AoH training we do, participants often identify the worldview exploration as the most impactful part of the training. They state that the reflective space they are invited into about worldview(s), where it comes from, what their own worldview is and curiosity about others’ worldviews helps create an understanding of how to give voice and visibility to multiple worldviews and create openings for successfully leading different, more inclusive conversations on issues and challenges that routinely show up in organizations, communities and social systems.

If this can happen with a conversation over a couple of hours what more becomes possible with a deep dive into worldview awareness or worldview intelligence? This is what we are now on an inquiry to discover. It is what led to prototyping the first introductory day to the Transformative Power of Worldview Awareness in Halifax where we tested a few ideas and reaped enough ideas to inspire possibility for a long time to come. While the AoH conversations focused mostly on individual worldview, the conversation is now expanding to organizational and community worldview as well as creating the conditions for multiple worldviews to be welcomed into stakeholder dialogues and other places where the risks of engagement are perceived to be higher.

In the one day workshop in Halifax, participants came from a wide variety of places including provincial government departments like health and transportation, the school board, Nova Scotia Community College, Halifax Regional Municipality and community agencies. Quite a few had been involved in diversity and inclusion work for years – welcoming of diversity being one of the more obvious outcomes of worldview awareness – and others identified themselves as social change agents.

The learning environment was rich. Going into the day, Carolann, Jerry and I had so many choices of what to include in the one day and then during the day itself we had to make more choices. We know there is ample material for exploration in a variety of offerings. To say our imagination has been sparked would be an understatement. And we are quite inspired by the reflections shared by the participants in our one day offering, a few of which are below.

We are exploring a comprehensive approach to worldview awareness: transforming differences into progress, seeing how growing worldview intelligence in an area that has not been explored to the same degree or depth that religious and scientific worldviews have been explored will generate social change methods and processes in situations that have challenged the best of what we know to date in engagement strategies and practices.

The Chaordic Path: The Dynamic Inter-relationship between Chaos and Order

One of the fundamental patterns used in Art of Hosting offerings – which for many of us includes our consulting practices or as practitioners in-house work environments – is the Chaordic Field or Chaordic Path. Like many of the patterns offered in AoH it is a helpful way to understand what is happening in the world, in our communities and organizations and within each of us individually. It gives us a lens through which to understand the increasing complexity in our environments and a pattern to work with to evoke collective learning and the real-time innovation necessary in a world and in times that are neither predictable nor stable and call for more flexibility as “more of the same” solutions are not addressing the challenges.

Originating with the work of Dee Hock in the development and evolution of Visa to an international network of financial institutions offering “one” credit card, Hock identified the patterns and forces of chaos, order and control that were at play in an animated process that came to the brink of failure at many points along the way.  It was clearly experienced that the greatest breakthroughs and emergent ideas came at the intersection of chaos and order, in a system that was more commonly situated in the realm of control.

Chaordic Path

Just when things seem the craziest is often when new ideas spark, bridges are built, aha’s become apparent and a way out of chaos naturally appears.  These patterns are evident in living systems, where a natural order exists, life cycles are vibrant and the greatest innovations happen at the edges.  While not static, living systems can be stable – or be in order – for long periods of time until disruption comes in some form of chaos – destructive weather patterns or fires – destabilizing the system for a time before new order emerges.

While the chaordic path is the story of our natural world – form arising out of nonlinear, complex, diverse systems – it can also be the story of how our teams, organizations and communities pay attention to human dynamics and function.   In our organizational systems, there is a tendency to want to meet chaos with control, to try to fix the situation or provide a ready made solution.  Many of us as leaders and managers have been educated, trained and promoted to do just this. But increasing complexity means control, particularly as it relates to the human dynamics of a situation, does not often enough lead to a resolution of the problem and may, in fact, exacerbate the situation. Solutions and ways forward are more likely to arise out of accessing the collective intelligence and collective wisdom of everyone, which can, at times, be a “messy” process until new insight and clarity emerges.

When facing new challenges that cannot be met with the same way we are currently working – cannot be solved by the same level of thinking that created them – new ways of leading and operating need to be learned and utilized to shift the shape of our experience with intentionality. It is during these times of uncertainty and increased complexity, where results cannot be predicted, that wise leaders invite others to share their collective and diverse knowledge to discover new purpose and strategy and decide a way forward.

It is in the phase of not knowing, before we reach new clarity, that the temptation to rush for certainty or grab for control is strongest. We are all called to walk this path with open minds and some confidence if we want to reach something wholly new.

“At the edge of chaos” is where life innovates — where things are not hard wired, but are flexible enough for new connections and solutions to occur.  To lead teams, organizations and communities on the chaordic path, leaders need “chaordic confidence,” to have the courage to stay in the dance of order and chaos long enough to support generative emergence that allows new, collective intelligence and wiser action to occur.

This can be a beautifully dynamic process.  To be in it with awareness and intentionality also means to take care of value judgments or beliefs often brought that one of these modes of being or operating – chaos, order or control – is  better or more valuable than the others. There is a place, a role and a time for each. A subsequent post will explore the upside and downside of each, recognizing that a flow and dynamic movement between each of these modes of being may be the leadership discernment needed for long term success.

Long Term Impasse at a Manufacturing Company Resolved With Two Hour World Cafe

Alanna Kennedy turned heads in our opening circle at the March 2014 Art of Hosting offering in St. Paul, Minnesota when she said she had recently hosted a World Café with welders at Emerson, the manufacturing company where she is a production manager. It was so successful she then did one with shippers.  A true life long learner (see about Alanna at the end of this post) and a third generation in manufacturing, she is not looking for what can’t be done, she is looking for how results can be achieved and success rates improved.  And in both of the Cafés she hosted, the outcome had immediate impact.

In the case of the welders, there was a long term debate surrounding the criteria by which to measure and know if an individual welder was working within and meeting quality guidelines.  Everyone had a different idea.  In a way, the welders and the supervisors and engineers were speaking different languages with different worldviews. They were not able to hear each other across the worldviews and across assumptions of what they thought they knew about the other. The World Café method was an invitation into letting go of what they thought they knew and into becoming curious about what might be possible.

The original debate was about one measurement only – quality errors.  Welders resisted, speaking also about the individual signature of each welder and in some instances unclear written processes. There was a limiting belief, common in many places with many different work groups, that the welders, if left to their own devices, might want to negotiate for the greatest flexibility possible.  Welders know, like many trades and professions, that the quality of work of any one individual reflects on the quality of the whole.  They want high standards.

Alanna, being on the lookout for what works, sees opportunity in many processes and programs intended to address improving quality and operational standards.  Some forecast the failure of rate of programs like Lean and Lean-Six Sigma to develop lasting cultures of continuous improvement to be as high as 60%.  She calls this “fake lean”.   Overall, she says these programs are great at addressing the structure and technology questions for continuous improvement. However, they are lacking in the methods and tools to support the cultural and social development, or people questions, required to develop and sustain, through time, cultures of continuous improvement.  Alanna believes all change starts with social interaction. Change happens and work gets done through people, through the social systems. Enter the Art of Hosting Conversations That Matter, which she found through Action Learning, with an emphasis on working with human systems, recognizing that the wisdom is in the room with the group most directly affected by the proposed change and that there are a few processes specifically intended to elicit the collective intelligence.

After attending a World Café workshop offered by Jerry Nagel of the Meadowlark Institute in Minneapolis, Amy Lenzo of the World Cafe Community and others, Alanna brought fifteen welders from across the three shifts together for two hours in a world café process. They were paid for their time even if they were off duty during the World Café and they were invited into a series of conversations about criteria for assessing a welder’s work.  For this particular Café, managers were present but supervisors and engineers were not invited.  What emerged in two hours was a resolution to the long impasse and a structure that never would have emerged without this café conversation process.

The welders identified three distinct categories of standards: welding skills, manufacturing processes and the individual signature of the welder.  This is a more comprehensive structure than what was proposed by supervisors and engineers and a structure welders were willing to hold themselves and each other accountable to because they want their counterparts to uphold a certain level of professionalism on behalf of the whole.  The results were captured in a document that reflected the conversations and that document was approved by HR and executive managers.  The end result was the resolution of a long term impasse with a better quality of result than had been previously considered possible.

Alanna then did a World Café with shippers who needed new work stations.  Others in the organization had been trying to design a new work station for the shippers but many of the shippers hadn’t been included in the initial planning and they were obviously stalling.  They did not like the proposed design.  Alanna rounded up shippers from all three shifts for a two hour World Café process. There were three tables of five people. The shippers changed tables, circling around design ideas, sharing what would and would not work until three new work bench designs that they believed would support their needs were developed.  In the harvesting, the shippers were able to share their ideas and the reasoning behind their designs with the engineers.  The shippers had the opportunity to engage in a different type of dialogue.  Again, a resolution to an impasse was obtained within a couple of hours by using the world café process.

Was it worth paying the shippers and the welders for their time?  Was it worth a two hour investment of time to call upon the collective intelligence of the group most directly affected by the changes? Was it worth the risk of bringing social technologies to a manufacturing organization?  The results speak for themselves.

Many people who have attended an AoH training or are aware of the methodologies like world café, open space technology, circle practice, appreciative inquiry will often say, “That’s really great, but it will never fly where I work.”  That’s why Alanna turned heads when she said she worked in manufacturing.

When asked how she might respond to people who say, “It will never work here”, she offered, “You have to careful.  I used it where we were stuck and had been working on an issue. In preparation, I bought each of my colleagues a set of books – circle, open space, world café and action learning – and put them on their desks.  I talked to them.  I first gained the support of my peers.”

She was strategic in her approach. The need, purpose and intention for the café were clear.  She knew who she needed to have in the room, and who not to have. She knew the result she was after in each case – eye on the outcomes – and she understood the conditions that would lead to the generative conversations necessary for success.  She had the confidence to take, what for some people, is a risk.  “A critical piece to understand is that all change is facilitated and begins with human interaction.  If you don’t address that, you won’t get the desired results, no matter how good the plan or the technology.”

Why does AoH work? “Because it is not about mimicking what some other company or some other people did to achieve success.  It is about adaptive solutions generated from the people and systems most affected.”

Alanna loves the manufacturing world.  She describes it as “a unique social laboratory” which is why she deliberately returned to this world after completing her PhD.  She is a “hands on” manufacturing professional formally trained and experienced in operations and materials management with an active interest in the research and development of social systems within organizations as they pertain to the development and sustainability of cultures of continuous improvement.

Her 2011 doctorate in Organizational Development with an emphasis on successful cultures of continuous improvement with a focus on the facilitation and implementation of Lean, Six Sigma, and SEAM (Socio-Economic Assessment of Management) methods is from the University of St. Thomas, MN, where she also completed her MBA in 1990 with a concentration in operations and systems excellence including the use of lean methods.  Her undergrad BA is from the Indiana University Bloomington in Cultural Anthropology and Psychology (1980) with a concentration in social systems and the application of macro economic theory in non-western societies.

She is certified in lean methods by the Society of Manufacturing Engineers.  She is CPIM certified by the APICS organization in production scheduling and inventory management, and is a licenced instructor for the global quality standards of electronics with the IPC Association.  She is also a licenced Brain Gym instructor, a kinesiology based program which uses physical movement to improve focus, learning and over all performance, combining it with Action Learning and Brain Gym and observing amazing, accelerated results for people working with stress and goal setting.

She will continue to pursue her curiosity about the integration of AoH practices and patterns with continuous improvement philosophies by doing a deeper dive into some of the individual methods and identifying opportunities for application in industrial environments.

Virtual Circle Check-In as an Entry Way to Practice

In the Art of Hosting Conversations That Matter Training where Jerry Nagel and I are part of the hosting team, after we experience circle practice, usually as a form of check-in on our first day, we offer a little teach on check-in and check-out practices as a routine part of a meeting structure and flow, as a way to help people arrive into the purpose of the meeting and to wrap up the meeting before everyone departs.  We share how we, like many of our colleagues, also do this with our calls or virtual meetings as we are part of many hosting teams where members are drawn from many locations.

“I work pretty much 100% via phone. Today, I was bringing a group together after a few weeks unconnected during the holidays. Wondering how to loop everyone back into the groove, I recalled  one of the things we learned at AoH in Grand Rapids, about how a “circle” acts as a form of check in and grounding.  I explained briefly what we did at our AoH workshop with the circle and a structure. I asked them, if we actually had a physical circle, what structure would they place in it and what about it would they like to share.

“Wow!  It was amazing how their “structure” actually related to the previously stated goals of the group and their own stated goals.  This set the course for the rest of the meeting. What could easily have been a painful meeting listening to how busy everyone has been, blah, blah, blah – turned into an awesome meeting. Picking their “structure” back up set action in place for our next meeting too.

WISE Women Using the Chaordic Stepping Stones

We love to invite the stories of how people use what they learn after attending an Art of Hosting gathering.  It sometimes seems daunting to bring new patterns and practices alive at work, in community or at home.  And sometimes it is hard to recognize yourself in some of the stories shared by the hosting team during the gathering, especially the larger, more high profile or long term stories.  So sharing where participants are stepping into practice in large and small ways helps illuminate many different entry points into shifting the shape of teams, organizations, communities and ways of being in the world – including in the first practice of the four fold practice of hosting self. This is the first such sharing of how Art of Hosting works for new and seasoned practitioners.  Perhaps you will see yourself or your starting point through these stories.

A team from the WISE Women organization in Newfoundland attended an Art of Hosting training in Fredericton in January of 2013.  They wanted to understand how to better support some of their clients in community engagement.  When asked a couple of months later how they were incorporating what they learned, this is what they shared.

“We definitely are using the practices and methods of the Chaordic Stepping Stones for our strategic planning sessions for the WISE/WEC Custer Project on Bell Island.   Currently working on the ‘Limiting Beliefs’.   Of course the awareness is helpful and making some of the beliefs conscious and shared has been bonding.”
