Chaos, Order and Control are Worldviews at Play In Mergers and Acquisitions

More and more our Art of Hosting, strategic planning, team development and community engagement work is worldview informed and it makes all our work stronger, more impactful and lasting. This post is about the work Jerry Nagel and I are doing with a US based health care organization that is growing through mergers and acquisitions. As they are creating standardized systems across the enterprise they are, not surprisingly, bumping into a few challenges along the way. Worldview Intelligence has given them some insight about the challenges and how to strategize their communication and relationships differently.

Mergers and acquisitions are known to have a high failure rate – anywhere from 50% to 83% or even 90% depending on which report you read. A 2010 McKinsey and Co. report indicates more attention needs to be paid to culture and that better leadership is needed in the integration of cultures. A 2015 Europe Business Review article notes that trying to bring large groups of people together under one mission is hard enough. The complexity ramps up when there are multiple branch offices, especially when working across borders with different systems that are already in place in different locations. Front End Load Your Planning Process – Need and Purpose

“If you are at a meeting and you don’t know why you are there, why ARE you there?” I have heard Jerry Nagel say this often enough when he teaches the Chaordic Stepping Stones at a training. The same goes for a planning process. “If you don’t know why you are doing something, why ARE you doing it?”

Many planning processes jump right into logistics (the 8th Stepping Stone, by the way) – budget, where the meeting will be, what the agenda is, important people who need to there. Then, when the planning team tries to decide what should happen during the meeting or planning process, people are unclear and sometimes confused or there are too many ideas floating around as meeting agenda is fitted to logistics rather than fitting logistics to the purpose of the work.

Purpose imagePurpose is the invisible leader. It keeps a  community engagement process, planning process or meeting agenda on track. Purpose arises out of Need. Taking the time to reach clarity on need and purpose is, what I often tell my clients, a front end loaded process. It takes time. It can get messy – anyone resonate with, “Let’s just make a decision!” And it can change the quality of the whole process. It is part of what we refer to as slowing down to go fast.

Need is an understanding of the current situation – the reason you have decided that something should be done, planned, convened. When the Need is clearly understood, the articulation of Purpose is often easy. Getting to the root Need can take some exploration and conversation because sometimes the Need that appears most obvious is fuelled by less obvious underlying patterns, behaviours or structures.

Jerry often shares a story about a school district he worked with. School funding comes from area rates and the community had refused, several years in a row, to increase the area rate to address some maintenance issues in the school – the roof needed fixing, the seats were broken and there were other maintenance issues. As he asked the planning team about need they repeated these things several times until someone finally had an insight. The relationship between the school and the community was broken. This was the deeper need to be addressed. Recognizing this changed the whole approach to the planning process.

A few years ago, I worked with a group in Nova Scotia focused on breakfast programs in schools. There were some changes in the environment impacting the organization that delivered these programs and prompting the exploration of a new means to deliver breakfast programs. The most obvious need was to ensure and organizational structure for ongoing breakfast program delivery. The deeper need was a recognition that children who had breakfast were better learners. The planning team recognized the need to nourish the children so they could learn better and the idea of nourishment was expansive, offering the possibilities of broader interpretations (but still very focused) into the future which led to the development and name of a new organization – Nourish Nova Scotia.

And, to this  vision: All Nova Scotia children and youth are well nourished to live, learn and play. With a bit of extra clarification: We aim to support the nutritional well-being of children and youth and desire to build their food knowledge and skills so they can feed themselves well into a healthier future.

Need and Purpose conversations often take a group into a groan zone which is one of the reasons people want to cut it short to get to the “important” tasks of planning. When this happens, it is common that the groan zone just gets transferred to some other part of the process, slowing it down somewhere else. Holding people in the space of a groan zone is a leadership skill.

Also, in any given project there may be multiple layers of need and purpose identified. For a project I’m working on with the United Way in Halifax right now, we are planning a community engagement event in September. That event has a need and purpose identified. There is a desire (even a need) to recruit a planning team representative of the community to ensure success. The need for the planning team has been identified as well as the purpose. And there is a meeting planned to invite potential planning team members  to step up and the need and purpose of that launch meeting has also been identified. The need and purpose of the planning launch meeting and the planning team are aligned with the need and purpose of the community gathering (I want to say, of course) and having this clarity at each step of the process keeps the whole thing on track.

KJ explaining something at WC table CA Women's leadershipSometimes the conversation is iterative as understanding of Need and Purpose may evolve through the course of the planning process. Yet, when these two stepping stones are clear, the rest of the planning process can unfold quickly.

Dynamic Leadership Arising out of Chaordic Confidence

When interactively teaching the Chaordic Path and inviting people to reflect on what highly chaotic or highly controlled environments look like and how people act and react in those environments, it is common for participants to address the down side of each of these – with quite a bit of energy and zeal.  Then, at some point, someone will make a comment about the benefit of being in that kind of environment.  For chaos they will often say something about creativity, for control they will often say something about predictability – the upside of each of these dynamic forces.

Then the key question we ask is, “What is the difference between control and order?” It always causes a pause as people reflect on what is different between these two. They speak about guidance rather than rigid rules, the opportunity for individuals to bring discretion to decision making within a framework, greater responsiveness, common understanding or collective clarity as hallmarks of the force of order.  The space for an individual to bring everything they have to their role with enough clarity to know the scope of their authority, leadership and responsibility.    When people don’t have clarity they ask for structure – it is a default. Clarity might mean structure and it might not – it might simply mean clarity which could be achieved through conversation or other means before creating structure which might not even bring more clarity.

There is a time and place for each of these forces (chaos, order and control) depending on context and whether the focus is on process, structure or human dynamics.  Trying to address human dynamics issues through structure often increases the human dynamics issues.  Yet clear structure and process is essential to many manufacturing processes.  When getting on a plane, you want to know that the environment is controlled with good structure, process and procedure in order to get to your destination safely. And, if your house is burning down, you don’t want the firefighters standing around making collective decisions about what to do next – you want clear direct leadership, even as the firefighters have no idea of the chaos they are facing.

Knowing what state an organization, group or team is in can illuminate the leadership strategy that is most helpful to the task at hand.  Sometimes the leadership being called for is to help people stay in the chaos a little longer rather than ease the pain, frustration or discomfort of being there, until clarity and the natural order begins to emerge.  If things feel too habituated, stuck or stale, it might be exactly the time to introduce a bit of chaos through a well placed question, a suggestion to shake things up a bit or the introduction of a new initiative.  In environments where control is pervasive, the opportunity might be to imagine how to care for the human dynamics or the relational field in a way that people can navigate with and through regulations, policies and procedures that were intended for clarity and consistency but have overreached into what we commonly call “red tape” or “jumping through the hoops”.

There is an upside and a downside to each of these experiences as represented by the infinity loop in the above diagram and inspired by Polarity Mapping. If we only focus on one or the other we either have an enamoured (upside) or jaded (downside) view of that particular force that then makes us less likely to be able to exercise the dynamic leadership that grows chaordic confidence. It is the interplay or movement through each of the polarities and an understanding of what is in each of the upsides and downsides that enables us to discern wise action.  I certainly have a bias – that the place we are being asked to play and lead to address complex and entrenched problems is in the chaordic path.  It is the skills AoH has been designed to foster and grow and it is an invitation into new patterns and practices of leadership.  Being aware of the upside and the downside of each pattern enables a more complete picture with a greater variety of choices and options available to all.

 

The Chaordic Path: The Dynamic Inter-relationship between Chaos and Order

One of the fundamental patterns used in Art of Hosting offerings – which for many of us includes our consulting practices or as practitioners in-house work environments – is the Chaordic Field or Chaordic Path. Like many of the patterns offered in AoH it is a helpful way to understand what is happening in the world, in our communities and organizations and within each of us individually. It gives us a lens through which to understand the increasing complexity in our environments and a pattern to work with to evoke collective learning and the real-time innovation necessary in a world and in times that are neither predictable nor stable and call for more flexibility as “more of the same” solutions are not addressing the challenges.

Originating with the work of Dee Hock in the development and evolution of Visa to an international network of financial institutions offering “one” credit card, Hock identified the patterns and forces of chaos, order and control that were at play in an animated process that came to the brink of failure at many points along the way.  It was clearly experienced that the greatest breakthroughs and emergent ideas came at the intersection of chaos and order, in a system that was more commonly situated in the realm of control.

Chaordic Path

Just when things seem the craziest is often when new ideas spark, bridges are built, aha’s become apparent and a way out of chaos naturally appears.  These patterns are evident in living systems, where a natural order exists, life cycles are vibrant and the greatest innovations happen at the edges.  While not static, living systems can be stable – or be in order – for long periods of time until disruption comes in some form of chaos – destructive weather patterns or fires – destabilizing the system for a time before new order emerges.

While the chaordic path is the story of our natural world – form arising out of nonlinear, complex, diverse systems – it can also be the story of how our teams, organizations and communities pay attention to human dynamics and function.   In our organizational systems, there is a tendency to want to meet chaos with control, to try to fix the situation or provide a ready made solution.  Many of us as leaders and managers have been educated, trained and promoted to do just this. But increasing complexity means control, particularly as it relates to the human dynamics of a situation, does not often enough lead to a resolution of the problem and may, in fact, exacerbate the situation. Solutions and ways forward are more likely to arise out of accessing the collective intelligence and collective wisdom of everyone, which can, at times, be a “messy” process until new insight and clarity emerges.

When facing new challenges that cannot be met with the same way we are currently working – cannot be solved by the same level of thinking that created them – new ways of leading and operating need to be learned and utilized to shift the shape of our experience with intentionality. It is during these times of uncertainty and increased complexity, where results cannot be predicted, that wise leaders invite others to share their collective and diverse knowledge to discover new purpose and strategy and decide a way forward.

It is in the phase of not knowing, before we reach new clarity, that the temptation to rush for certainty or grab for control is strongest. We are all called to walk this path with open minds and some confidence if we want to reach something wholly new.

“At the edge of chaos” is where life innovates — where things are not hard wired, but are flexible enough for new connections and solutions to occur.  To lead teams, organizations and communities on the chaordic path, leaders need “chaordic confidence,” to have the courage to stay in the dance of order and chaos long enough to support generative emergence that allows new, collective intelligence and wiser action to occur.

This can be a beautifully dynamic process.  To be in it with awareness and intentionality also means to take care of value judgments or beliefs often brought that one of these modes of being or operating – chaos, order or control – is  better or more valuable than the others. There is a place, a role and a time for each. A subsequent post will explore the upside and downside of each, recognizing that a flow and dynamic movement between each of these modes of being may be the leadership discernment needed for long term success.

Slowing Down to Go Fast

Our world moves so fast we all want it done now, or yesterday – whatever “it” is. The paradox is, we don’t have time to go fast anymore. But it’s not just about slowing down. It’s slowing down, adding in intentionality, purposefulness and patterns of movement – often non-linear and iterative – to take us to places we’ve never been before but that we’ve dreamed and know have to be possible. We want to get to this new place but we keep repeating the patterns that have never gotten us there before – Einstein’s definition of insanity.

Add into the mix, the complexity of today’s challenges generally means it is not a straight path from A to B and even if it is, your destination is probably somewhere else.

What does slowing down mean?  One is taking the time to acquire new lenses with which to view the challenges and complexity we face.  Another is learning how to use conversational methodologies well – tuned into purpose and intention as a guiding principle for how to design, enter and engage the questions of most relevance to what’s needed now – in growing learning, tackling innovation or bridging organizational divides.  It is not simply a learning and development opportunity.  It can be a formidable strategy to grow an organization, engage a challenge, conceive of innovative processes and/or products that serve the mission or mandate of your organization – as you already know.

These things are all possible using the principles and practices alive in Art of Hosting practices and frameworks.  Art of Hosting is not just a training.  Seasoned practitioners use it in consulting work all over the world – in every sector, for small and large initiatives, to launch new organizations and teams and to shift whole systems.  It is not just theory.  It is today’s complex challenges made real.  And it takes time.

For the training work we do, we often get asked about three days.  When money is no issue the larger question that looms is, “Is it worth three days of my time?”  Well, that depends.  On how aware you are of the value of slowing down to go fast – slowing down to allow insight to percolate, new perspectives to digest into new approaches and new strategies to emerge in animated and reflective conversation with other bright lights called to gather together in three days.  Because there are an amazing number of bright lights who show up for any training – of all ages, backgrounds and perspectives.

The beauty of being in 3 days or more with the same group of people is it invites the pattern of divergence-groan zone/emergence-convergence to show up.  There are many times when I’ve been asked at the end of day 2 of a three day training how is it going?  If I write that story, it is a very different story of what emerges because even subtle things shift and change in one more overnight or one more conversation evoked through a powerful question.  There is something in a three day pattern that lets us sense more fully into what our questions are, explore them in the company of others also asking powerful questions, seeing not just synergy but emergence – where we all gain something that no one person brought into the room, and we begin to imagine, often with extensive detail, how we will use what we’ve learned when we go back to work.

Not everything needs to slow down of course.  Not everything needs three days.  Some need less.  Many need more. But we refuse to take the time – we believe we don’t have the time, other things are more pressing, we will get too far behind – lots of limiting beliefs we carry individually and collectively.   But what about the things that do need three days and maybe longer? Percolation does.  New perspectives often do.  Imagining – really imagining the new – does.  Shifting paradigms does.

When we give ourselves permission to slow down we also invite ourselves to be surprised by what emerges and how fast things move with new clarity.  It is a wise investment of time and necessary for those of us imagining how to shift the shape of the worlds we touch.

Prototyping Collaborative Leadership at Capital Health – Citizen Engagement and Accountability

In May 2009, the creation of a portfolio within Capital Health with the title of “Citizen Engagement & Accountability” presented a rare opportunity to create something that had no precedent.  The portfolio was launched in response to the strategic stream of Citizen Engagement that came out of the Strategic Quest work in 2007.

Lea Bryden was tasked with bringing together three functional areas under this new portfolio: Marketing and Communications, Community Health Boards and Patient Representatives.  In looking across the country, they found themselves virtually alone as there were no models to inform the portfolio development.

In January 2010, Kathy Jourdain and Tony Case, through Shape Shift Strategies Inc., were contracted to assist in shifting the shape of this portfolio.  The intent was to truly create a new portfolio with collective purpose, principles and streams of work and not just perpetuate the three existing functional areas under a new name.  Some of the functional work would be the same and new work would emerge through the process but all of it would be informed by the collective purpose.

This work was given context and framing by the following pre-existing pieces of work:

  • Declaration of Health
  • My Leadership: Being, Caring, Doing
  • Citizen Engagement Strategic Stream
  • 2013 Milestones

In addition to wanting to honour CEO Chris Power’s intention in asking the question: “What kind of future could we create if the vision of Our Promise and belief in our Declaration of Health showed up at each of our touch points in the course of our day?”, Lea also wanted to uncover the unique gifts and contribution of each member of the portfolio and understand how they came together as a collective.  And, it was  very much a mechanism to create a cultural shift to even greater transparency and accountability.

This process invited a design team to co-design the process.  There was initially a very specific invitation to a member of each of the three functional areas. As the process unfolded participation in the design process was completely open and transparent and those with the greatest interest and passion continued to participate in the process.  Some people showed up in the beginning because they thought they should and then kept showing up because they saw how their contribution directly influenced the design of each session.

This work took place over a period of four or five months to establish collective purpose, principles, priorities, and strategies.   It took into account other work that was underway in the organization, incorporating things like the budget planning process or the response to Capital Health’s community engagement recommendations right into the process so the portfolio could learn how and when to respond as a portfolio to other moving parts of the organization.

We knew we were making headway when we hit the groan zone.  The collective purpose and principles were articulated and we began to hear, “Oh good.  We have what we need.  Can we be done?  Can we get back to our regular work now?”  This was a signal to push back.  Lea did this by asking a simple question, “Where are we seeing evidence of our collective intention at work?”  The responses were amazing, informative and represented a turning point.

A philosophy of our work as consultants was to transfer collaborative leadership skills into the portfolio so it could flourish once our involvement came to an end.  The portfolio created a transition team to continue to guide the work and this team is also working collaboratively.

A key contributor to the success of this initiative was Lea’s willingness to foster collaborative leadership and her openness to growing her own awareness and skills in the process.

Like all significant culture shift initiatives, there are certainly bumps along the way.  But there is lasting change in the way this portfolio views itself, understands its work and engages with the public.

Art of Hosting: Example of a Collaborative Network

The Art of Hosting is an example of a collaborative network.  It’s not the only one but it is the one I am most familiar with and it is the one I find myself speaking about most often when the topic of new models of organization or business comes up.

The Art of Hosting network emerged organically, even before it was called Art of Hosting (AoH) as practitioners of dialogic processes gathered to inquire into what it was they did that was different and what were the conditions that contributed to their successful consulting or process work.  They created the conditions for relevant and meaningful conversations to occur in such a way that the conversations individuals, organizations and communities had were different and more impactful than the ones they traditionally had had and where wiser, more informed action often emerged.

As trainings were offered – always co-hosted by a team, they were a place of co-learning and open source sharing and such a meeting of mind, heart and spirit that people naturally wanted to stay in touch to continue sharing and learning.   Teams of hosts were invited into the same work together and variations of these host teams emerged as people newly introduced to AoH who wanted to deepen their understanding and practice began to call AoH trainings and join host teams.

Somewhere along the way, the AoH listserve was born and, as is typical of listserves, there are sporadic bursts of activity around themes that catch fire among some list serve members and there is also silence for some periods of time.

There were always people who carried a deep curiousity about this work and what, for many of the AoH practitioners I know, is a sense of deep calling.  They – we – work together often, deepening learning and often find each other at other gatherings like, for instance, ALIA.

From early on the notion of stewarding began to emerge and there have been many conversations along the way about what is stewarding, what is a steward, who is a steward, what is the AoH, how do we protect the integrity of this work, is there a brand, what do we do when someone calls an AoH training and no one in the network seems to know who they are.  These kinds of questions are integral to gatherings of stewards – practitioners who do not just use the AoH in their work but tend to the larger field.  A steward seems to be someone who understands deep within themselves what we call the DNA of the AoH – the formative field from which the AoH emerged.

Over the last decade, the number of AoH offerings has grown exponentially through public offerings and through client work that many of us are engaged in. These offerings have now occurred literally around the world, although not in every country yet.  We have experimented with forms of AoH like the Art of Participatory Leadership, the Art of Collaborative Leadership, the Art of Social Innovation, the Art of Harvesting, the Art of Protection, the Art of Humans Being and I’m sure there are more.

The AoH network is not without its faults or its own shadow.  It resists defined structure, hard and fast rules and continues to be organic despite calls from time to time for definitive answers.  It resists responding in traditional ways and roles.    Not everyone is happy with the way it works. And it works exceptionally well.

There is no central office and there are no staff.  While not a perfect system, AoH host teams are invited to share a percentage of the revenue earned in trainings to help support the technology that is key to connecting this global community and to offer something to those in this network who host this on our behalf.  And any of us can also contribute personally.

The AoH community is held together by a strong sense of purpose and principles in the work, a commonality of language and practice and core methodologies, processes, and world views. We understand that before we can host others, we must host ourselves and that we grow the body of knowledge and our own knowledge and practice through communities of practice.

It is easy to find people to work with on small and large projects and on systemic change work because there is such a strong alignment of principles and values.  I’m a sole practitioner but I’m not a sole practitioner because at any given time I either draw on the body of knowledge of the AoH or the mates I have in this network.  I have the privilege and benefit of often working on international hosting teams – here and elsewhere.

As the network grows, the sense of caring for the core of the AoH grows stronger amongst those of us who feel we are stewarding something here,  recognizing that it is completely impossible to control how it spreads, nor would we want to.  That is both the beauty and power of it – and the frustration.   It is a chaordic organization.

When we come together as teams to work together there are no hard and fast rules but there is certainly a sense of honour and integrity in relationships and of patterns of hosting and relationship.  We operate by agreement and we determine who and how host team members get paid by agreement achieved in conversation each time we gather.    People who are not part of this network sometimes have a hard time understanding that we don’t necessarily need a written contract to work with each other (like when one of my good friends was trying to get into Halifax to co-host with me and others and the customs officials asked several times to see the non-existent contract).

We care deeply about this work, about this body of knowledge, about this community and about the relationships we have entered into that are enduring for many of us.  We have a lot of conversation – purposeful conversation.  We don’t have a lot of structure.

A lot of information on AoH can be found on the website and on the community ning.  What I’m offering here is just one version of a very large story, the beginning of which I did not actually witness.  I don’t think this form of organization is the right form for every organization but with the clients I work with who are in a question of what next and how to structure their organization, I offer it out as an example to take some learnings from.  I also talk about World Cafe and Berkana, among others, as organizations experimenting with different organizational models.  Built on trust.  Built on relationship.  Purpose.  Principles.

And, it will be one of the collaborative networks used as an example during the Art of Collaborative Leadership next month in Halifax as we explore the conditions that foster good collaborative networks and what their role is in shifting the shape of the world.

Social Media Changing Social Norms

Had a fascinating conversation with a small group of people at #PodCampHfx last Sunday about the role of social media in shifting the shape of the world.  I was particularly interested in its influence along the chaordic path – that place between chaos and order we seem to be navigating more and more frequently in the world right now.

I wanted to understand more the influence of social media on the chaordic path and  what the opportunity is to influence it more strategically or with greater intentionality.  I also shared the stepping stones of the Chaordic Path: need, purpose, principles, people, concept, limiting beliefs, structure and processes, and practice.

Social media facilitates networks or webs of people in making interconnected relationships more visible.  Partly because of this it is also driving greater transparency in today’s world.  Buzz spreads rapidly through Facebook or Twitter and it is a lot harder to hide information, indiscretions, faux pas’ or worse.  Even with privacy settings, you cannot control what someone else posts.

There was a time that technology was isolating for people.  It was easier to sit at home emailing people half way around the world than it was to go knock on the door of the next door neighbour.  The rise of social technology though is enabling people to connect and reconnect with each other in ways that also generates in person contact.  Friends in a city will find each other through social technology – on the web and in person.  There are examples of how Twitter friends, who may or may not have actually met each other,  arrive at conferences and then set up the opportunity to meet face-to-face.

What was most interesting in our chat at #podcampHFX was how often the word community popped up.  I have noticed that people are yearning for community and sense of connection and social media seems to have created pathways to community in surprising ways.  And the most intriguing thought: social media is transforming our social norms, changing the parameters of acceptable and non-acceptable behaviour, doing this broadly and maybe more swiftly than any other social norm shift in the history of civilized society.

I’m still reflecting on how social media is shifting the shape of our world and contributing to the regeneration of community.
