Gossip – Harmful or Helpful?

The stories we tell shape our experiences as much and more than the experiences themselves.  For anything we experience, there are a myriad of ways the story of it can be told.  How the story is told illuminates a lot about us as individuals and about the culture of the organizations we work for.  Many of the stories told are not done so with thoughtfulness or intentionality and this makes them very revealing for anyone paying attention and even for people not so tuned in.  You want to know about a culture of an organization, pay attention to the stories told by those who work there and interact with them.

Recently I’ve been working with an organization that is struggling with morale, trust and relationships, sparked by many challenges the organization has experienced over the last few years.  The topic of gossip is a central theme and it has us all curious.  It is not the first time I have come across this in teams or organizations that are challenged or even labeled as dysfunctional.

There are many questions and assumptions in this group that are not unique to it.  How do you know when it’s gossip?  Is all gossip bad?  How do we share information?  How is gossip different than information sharing?  It’s how we decompress.  We deal with such pressing issues, it’s only natural we would gossip.

It is not “only natural” that we would gossip.  There are lots of choices around how to share information and even whether to share.  Gossip is a form of information sharing that goes beyond the facts and beyond the attempt to understand someone or something.  It has an edge.  It is often malicious.  It has the potential to impact other’s reputations in destructive ways.  Generally when gossip is a pattern in an organization or team individuals know they are just as likely to be gossiped about next as the current focus of the gossip.  And, they do it anyway.

Gossip is one way of creating alliances.  These alliances are often formed to keep others out or to target individuals in pejorative and harmful ways.  It shows up in win/lose cultures and is way of trying to win – at all costs.

It is mobile as things do not remain confidential but spread rapidly.  When gossip is rampant it often has truth, half truth and complete untruth in it and it is hard to distinguish which is which. It focuses on private and personal affairs, attributes, assumptions and insinuations about others.  There is an energy to gossip which feels conspiratorial, sucks people in but also leaves people feeling bad about themselves – sometimes without knowing why.  Sometimes it traverses into bullying.

In the organization I was working with recently, some wondered why I would focus on gossip when the pressing issues were clearly laid out in a mind map of patterns and themes distilled from employee responses to a survey.  Some named leadership and accountability as the two most significant issues.  I agreed.  I also named gossip, role clarity, boundaries as a few others and I kept coming back to gossip, much to the disbelief of some.  Patterns of gossip are also about control and power.  This comes out of the formation of alliances, being able to shut people down and pushing agendas that are of interest to a few but maybe not unilaterally to everyone.  If we can shift the pattern of gossip in an organization, it becomes possible to shift other patterns as well.  Gossip detracts us from what more is possible.  It is energy and time consuming.

As we wrapped up our day I asked two questions for the closing circle: what is your commitment to changing the conversation here and what is the intentional story you want others to know about this organization?

Some of the comments about gossip were particularly illuminating.

“I gossip when I am afraid to go to someone directly.”

“I know it’s gossip when I am eager to contribute something to the conversation.”

“I gossip when I don’t think I am as good as someone else.”

“I feel awful when I gossip.  It’s yucky.  I will not do it anymore.”

“I do not like the person I am when I gossip and I do not want to end my career at this organization in this way.”

A lack of respect for others, is a lack of respect for self.  Our outer world is a reflection of our inner world. What we say about others says far more about us than about them.

We stop gossip when we decide to stop participating in it.  When we become curious instead of playing in the judgment which characterizes so much gossip.  When we become compassionate about the situation and the people involved.  When we refuse to send gossip on.  When we hold ourselves accountable to stop and when we hold others accountable by refusing to gossip with them, when we invite them into an inquiry about what is the purpose of the information they are sharing and are they inviting a conversation about how to strategize having conversations that matter with the people involved instead of about them.

When we stop filling the space between us with gossip we have the opportunity to fill that space with generosity, curiosity and compassion, with conversations that are meaningful and relevant and to focus on successes and the things we appreciate about each other and what we do.  When we cultivate this kind of foundation, we create the base from which to have the conversations we’ve been avoiding through gossip – conversations about leadership, accountability and the deep purpose of the work we are in.

Gossip is only helpful in seeing culture and identifying challenges.  It is not conducive to healthy workplaces or healthy relationships. When we replace gossip with intentional, appreciative conversations, we begin to create the conditions for more of what is possible, more of how we can serve the needs we have identified and a bonus is that we feel better about who we are and what we do.  This becomes a self-fulfilling prophecy in the best of ways.

Recognizing and Releasing the Potency of Your Internal Judge

The potency of the internal critic/voice of judgment is insidious.  It is a master chameleon showing up in many different cloaks, rending itself almost unrecognizable.  It creeps up on you when you least expect it, plays havoc with your centre and your ground and runs wild until disempowered. It can be persistently in your experience and it can reappear after a long time away.

As soon as you try to debate it, convince it or argue with it, you engage it and increase its potency.  It loves a good argument.  It’s wily and it rapidly changes its stance to retain the upper hand.  You could be arguing a point and as soon as you get close to “winning”, it will change its direction.  Sometimes so much so that it now argues in the opposite direction and, if you are caught in the argument, you often miss the inanity of it.

My internal judge was running rampant yesterday but I didn’t recognize it until this morning – partly because it’s been awhile since it has been so present in me.

Yesterday I felt out of sorts, de-energized and unable to achieve any substantial progress toward my livelihood. Little things irritate me and make me impatient. I recently had a few days away on a little min-vacation.  My dad had a medical appointment yesterday that I attended with him and then went for lunch – a beautiful little pattern we have. My son is now beginning March break and I am dedicating time to being with him in some small adventures along  the way.

The internal critic is standing back with its arms crossed, shaking its head.  “Yup.  And just when are you going to get your work done?  Your emails sent? Meetings arranged?”  A little feeling of panic seeps in.  When am I going to do that? There is no time!  The panic rises up in me and now there are butterflies in my stomach and a promise of a headache in the offing.

“And, just what were you thinking, going off on a holiday when you have so much to do?”  it asks.

“Because we all know that a break away is important to maintaining energy and reinvigorating mind, body and soul so work and life flows easier.” I respond.

“True,” says the internal critic.  “But you know you couldn’t really afford it either.”

“I used points to fly.  I didn’t shop.  I shared accommodation.  I had some money tucked away for this break.” I argue, beginning to spin.  “And, in all that travel time, I did a full edit of my book.” I say, trying to find the positive, be appreciative, tune into what’s working.

The internal critic nods grimly, “Yes.  And what’s happened to your since then?  It’s been sitting beside your computer the last few days and nothing more has been done.”  (This would be a total of two days, by the way.) “Just how long do you think it’s really going to take to finish that puppy and get it published?  As if anyone is really going to read it.  Well, of course a few people will, but not the numbers you are hoping for.”

Wham. Wham. Wham.  Deeper and deeper in.  Fighting with myself to find my appreciative state.  To find my centre, my ground. Knowing in my mind I am my own worst enemy in this moment but not able to pull myself out of the spiral. Knowing I am out of my centre and it should be a simple matter to slip back in.  It’s not what I do – my actions that are important now, it’s finding the right internal vibration in me.  And my vibration is all out of whack which deepens my fear.  Tears of despondency show up as I believe into judgment, after judgment, after judgment.

Exhausted I fell into bed and dreamed.  I dreamed about flow.  I woke up this morning feeling better, feeling lighter.  Then the storylines began to filter in again.  Then the bolt of realization.  So self critical.  So self judging.  So the voice of my internal judge!  Big sigh.  Of course.  How had I not recognized this insidious internal berating voice taking me backwards and forwards in my imaginings, giving me no peace in the present moment.

A lesson I learned before: whenever my emotions run amok, it is a good clear sign that my internal voice of judgment is lurking in the shadows of my mind, making me a crazy woman!

In simply recognizing it and naming it, its potency is released.  Whoosh! I felt myself shift completely into the present moment, smiling at how this internal judge had found its way into my experience and rocked my core enough to have me questioning myself, my self worth and my path, once again.   No longer fighting and resisting it, simply naming and noticing.  Not arguing.  Acknowledging the power of an adversary that has so much to teach me when I pay attention; even the not paying attention is teaching me.  All it took to shift me back to my centre and my usual sense of joy, delight and calm was to pay attention, notice, name. Now I prepare to bake with my child and dance into this day in a whole new and renewed way thankful for the moments when I see the choices clearly.

The Voice of the Judge

There is no more powerful limiting mechanism in our lives than the voice of the judge.  I don’t mean that other person – parent, spouse, child, teacher, boss, friend, co-worker,random stranger on the street or in the shopping mall.  It’s the internal voice of judgment or internal critic that often runs rampant inside of us that we barely notice, if at all, because it is so clever and really good at disguising itself – for self preservation really.

I first became intimately acquainted with my inner judge in 2008-09 during coaching work with Sarita Chawla.  She recommended I read Soul Without Shame by Byron Brown in addition to the work we were doing together. I will forever recognize this as a pivotal point in the shifting shape of my journey.  I wrote about the voice of the judge back then in an article.  I am reviving that article here now in an updated version because it is the season of amplification.  My inner critic is activated – obvious to me because of how I feel – and I am reminding myself of strategies I already know that help to deactivate it and release its grip on me.

When I first became aware of the force of the internal judge, I had been working with the concepts of self-leadership and hosting oneself for almost as long as I could remember – still do, of course.  I worked with coaches, read books, did courses, took part in and led deep group work.  I am generally a positive, optimistic person holding deep appreciation and gratitude for much of what transpires in my life and who shows up.  I have transformed negative self talk into more appreciative forms of self talk and into periods of quiet in my mind.  I meditate and practice other forms of reflection and mindfulness.

So, imagine my surprise when I discovered a voice of self judgment and self criticism that was booming loud and clear in my unconsciousness, stronger than any external voice of judgment or criticism could possibly be.  This voice constantly set the bar for my performance at the best that I had ever achieved.  The bar moved if I did better.  When I didn’t match my most excellent performance, even when I did extremely good work, this voice told me that I had failed, that I did not measure up and that I never would on a consistent basis.  Strong performance was interpreted as mediocre.  Criticisms from others, whether justified or not, was reinforced by this inner critic.

When I felt most down on myself or just down in general, this voice played a significant role – and still can in moments I feel most overwhelmed or vulnerable – until I expose it.  I didn’t actually hear it as a voice until I began to listen for it but I felt it strongly in many forms: sadness, unhappiness, melancholy, anger, listlessness, lack of motivation and many other emotional manifestations.

While I had been aware of this voice (or at least the emotions it manifested in) to some extent, I also prided myself on my journey of self-transformation and change.  Been there, got that medal, surely I must be done now, can I just get on with my life and success?  I realize now it was the voice of self judgment that said, “You’ve been doing this long enough, how come you’re not done?”

Part of the reason I had been pretty oblivious to this voice was because, in my quest to be calm and serene and professional, I skirted over my own emotional reactions.  I barely recognized I had them except in the odd instances where they overtook me.  Oh, was that an emotion that wasn’t calm and serene?  Oops.  Nope. Couldn’t have been.  It must have been something else.

Then, a friend told me I deal with my emotions intellectually.  So, I thought about that.  And I thought my friend just might be right.  Emotions don’t reside in our intellect.  They reside in our bodies.  We feel them and sense them.  We use metaphors to describe them.  We say things like, “That packed a punch!”  If we stop to notice, we will notice where it feels like we got punched.  And if we stay with that, we will begin to notice the impact.  And if we stay with it longer, we will notice the uncomfortableness and want to move onto something else.  This is where I am learning to stop.  I have learned to stay with it longer, until I can begin to discern the wisdom that is held there and that can only emerge when we give it an escape hatch to surface to the light.

It is in these moments that my voice of self judgment has come booming out at me in all of its voraciousness.  With all good intentions, all it wants to do is protect me – from failure, from being unlovable.  But its methods only serve to reinforce for me my failures, even to the extent of turning successes into failures, thus creating in my mind my own unlovability and unwantability.  I have also become aware through the Law of Attraction and the teachings of Abraham that this voice of the judge interferes with flow, abundance and allowing the full vibrancy of life.

I learned to journal in this voice.  I am astounded by the punch it does pack.  Periodically I sit and check inside of me to sense into what I’m experiencing and feeling and what the impact is.  I journal what I am sensing until I feel done.  Then I check in again to see what I am experiencing, sensing and feeling, and then journal again. And then again, if that seems required.  I am committed to going the next layer deep and the next until I feel the light flood back into my soul and I feel a lightness of spirit and of body. This is what I want to amplify in my life now.

Exposing my voice of self-judgment transmutes it into a gift of understanding and insight after which joy can once again arise and take more of the space that is its, and my own, rightful due.  Now, instead of seeing my journey as one that should be concluded and being hard on myself because it is not, I see my journey and myself with a gentleness I could not access before as it was hidden underneath the protective layer of the voice of judgment.  I have always known, intellectually, that learning and growth is a life long journey.  Now I know it and accept it with a graciousness that only comes from the light.  It is a good reminder in this season of amplification.

Hosting Shadow

According to Jungian psychology, shadow is a part of the unconscious mind – and I would expand that to say it is part of the unconsciousness in a group’s field (team,organization, network, community).  Shadow consists of repressed weaknesses, shortcomings, and instincts.  Everyone carries shadow to one degree or another.  It is part of who we are as human beings and it is part of what we collectively bring as we are in relationship with each other. It is often the underbelly of the things we love about ourselves, others, the work we do, the organizations we work in and the communities we support.  We don’t want to talk about it because we want to focus on the light and the things we love.  We want to pretend it isn’t there and in so doing we actually give it energy and life of its own.

Jung wrote, “the less shadow is embodied in an individual’s conscious life, the blacker and denser it is.”  And the less we embody it and acknowledge it in our groups, the more it impacts.

Jung also said, “shadow is instinctive and irrational and thus is prone to projection onto others.”  We don’t so easily see it in ourselves but we do see it in others and in our group dynamics.  Because we instinctively project it out and onto others, it becomes difficult to speak about or to own and it seems simply easier to try to ignore it, pretend it doesn’t exist, believe we are better than it.  The more we try to ignore it, the greater the likelihood it will take root in us and in our group dynamics, ironically doing exactly what we have been trying to avoid: slowing down work, getting in the way of successful results, harming interpersonal relationships, feeding judgment and frustration and just generally wearing us down til we decide anywhere else is a better place to be than here.  We become dismayed and discouraged when we leave and shadow follows us to the next group or situation we find ourselves in.  Or when someone else, whom we are sure is responsible for the shadow,  leaves but shadow doesn’t leave with them.

What if we just knew that shadow exists and acknowledged it, making it normal for people to name, explore and be curious about?  And, what if, in our curiosity, we could throw ourselves open to what can be learned from shadow as it shows up and, in the process, disempower shadow’s potential to derail us, our work and our relationships?  What would it take to open up to this exploration?

These are beautiful questions for many of us who host and co-host facilitation, consulting, change or training processes.  In the Art of Hosting field, one of the mental models we use is the four fold practice.  The first of these is to be present or to host oneself.  When we do this well, we grow our capacity to host others and to host group processes where difficult conversations often show up or want to show up.  We shift the shape of our experience and the experiences of others.

Asking questions like: “Where am I willing to go? or not willing to go?” and “What are my parameters that may or may not get in the way of this group?” can be important to opening up a pathway to clearing some of our own shadow as we hold space for group process.  It is difficult to take a group where the host and/or hosting team is not willing or able to go.

When hosting teams try to hold back a conversation because of their own fear of going there one of two things often happens.  Either the group conforms to the will of the hosts and shadow builds in the conformity or we have mutiny over the host team if the group doesn’t conform.  Both of these situations create potentially explosive interpersonal dynamics in a group.  Often we feel we don’t have time to diverge to the conversations that are wanting to happen because we believe they just get in the way of reaching our goals or outcomes or just plain actions.

Sometimes we just need to clear the agenda to enter into the unspoken conversation and to do that we need to do to be present with it, create the opportunity for things to be spoken, experiences to be validated and clearing to take place.  What if, instead of fearing shadow, we  normalized it?  The real breakthroughs in our work and relationships come from the tough conversations.  Being able to navigate our way through these conversations is what makes a  group tight – the group learns to trust itself when it comes through the fire.

Jung believed that “in spite of its function as a reservoir for human darkness—or perhaps because of this,the shadow is the seat of creativity.”

There is a rich reservoir of learning for hosts and host teams on the topic and experience of shadow and how to shine the light of our individual and collective humanity on it in a way that illuminates strength, compassion, creativity and potential for all, creating a depth of connection much more likely to move mountains and shift the shape of the world we live and work in.

Resentment, Anger and Grudges as Soul Journey Teachers

This is a daily meditation offering from White Bison.  The message: if I secretly hold a grudge or resentment against someone, I will be a slave to that person until I let them go so let me remember to look at my brothers and sisters in a sacred way.

This is a hard lesson to really accept and learn when we so want it to be about the other person! Yet when we hold that grudge, the person we hold it against actually has power over us.  To be even more direct, we have given our power away to them.  Nothing can be resolved unless they do something, healing cannot take place unless they do something.

What a sad and wretched way to live if this is what we choose – completely at the mercy of another’s journey.  What if they never change?  What if they never offer us what it is we think we need of them?  Or, even worse, what if they do and then we discover that that isn’t really the magic cure we’ve been waiting for? It’s not nearly as satisfying as we were sure it would be?

Healing of the soul is not an outer journey dependent on someone else.  It is an inner journey that only we can navigate.  Fortunately, there are many helpers, guides and teachers who show up along the way – but only when we are ready and can either perceive others as teachers or invite them as such.  It is easier to understand coaches and mentors as teachers, less easy to understand those we hold a grudge (or worse) against as a teacher although they often catapult our learning once we open to it.

When we feel wronged, and particularly when we feel deeply wronged, it is hard to step into the path of inquiry that asks: why have I invited this into my life?  This is not to make us wrong, make us a victim or cause us to take responsibility for another person’s actions.  This is solely to help us understand our own soul’s journey and the lessons we need to learn.

When I have felt marginalized in my life, I learned to ask the question: Why am I inviting marginalization (or marginalizing myself)?  How does that serve me in the place that I am in now? In a place of marginalization, I hide from stepping into my own power and purpose in life and, for some strange reason, this feels “safer”.

When I have felt voiceless in relation to other people I wondered what was my journey to reclaiming my voice?  I recognized my own feelings of judgment arising – about others and about myself – and learned to step into it, initially with great trepidation I might add, inquire into it, ease up on it.  Voicing my fears, issues and concerns in the light of showing up in ways I do not aspire to (as judgmental) began to bring me back to reclaiming my voice – a step toward also reclaiming my power – as a being of compassion, strength and love with important work to do in the world.

Jerry Granelli in my ALIA module  Leader as Shambhala Warrior said: if you resent one moment of your life, that is aggression.  Wow.  Just one moment of resentment is aggression.  Powerful.  It resonated strongly with my journey and learning to find the gifts in life decisions I’d made that I’d come to regret.  In truly finding the gift, the regret left, creating space for more compassion, strength, love and great joy – qualities that Byron Brown describes as inherent soul qualities in his book: Soul Without Shame: A Guide to Liberating Yourself from the Judge Within – a book that literally changed my life.

Letting go of regret and resentment can be a daily exercise, a daily reminder that this is a journey and, when we do step into it, it is a shape shifting journey.  We get to make a choice about it every day.  We only come to understand it as a choice as we journey, as we learn, as we sink into the soul’s journey by inquiring – with curiosity – into resentment, anger and grudges as they show up in our life.

Life has an interesting way of bringing to us that which we most need to learn from at any given time. My experience is that by learning to embrace it, it is usually a gentler journey – and I’ve learned that the hard way – from all the choices I made that brought me into deeply intense learning experiences that I wouldn’t necessarily have “chosen” for myself but which I now see that my “soul’s journey” chose for me to create the conditions necessary for me to step more fully into the gifts, power and talents that serve me and serve my work in the world.

These soul journey teachers do not appear to be friends when they show up.  If we make them enemies as much as the others they show up about, we wither and die – literally and figuratively, spiritually and physically.  This is motivation enough to take the difficult first steps of seeing them for their enormous potential as teachers.  The more intense the experience, the greater the return in the soul’s journey.

Because at some point I embraced this journey – which was better than the alternative internal toxicity I found myself living in a few years ago, every day and most minutes in a day, I now find myself in a place of deep appreciation, gratitude and joy for my journey and the ALL the people in it who have contributed in some way.  Waking up feeling joyful does not get old!
