One AoH Training Does Not a Practitioner Make

From the last few Art of Hosting trainings I have co-hosted there are two things that I am increasingly aware of: what it means to be a practitioner of the Art of Hosting and the value and contribution of stewarding to the field and the learning and growth of all.

People come to Art of Hosting trainings hungry for any number of things: to learn more about the methodologies and practices, to connect into a sense of community, to find refuge from the craziness of the worlds they live and work in, to deepen their own self leadership, to find new ways to be in the world, to discover mates they can work and play with in the world, because they have been part of a process somewhere that has drawn from Art of Hosting and they want to learn more and many more reasons I’m sure.  And they go away refreshed, curious, hungry for more and a bit hesitant around how they can bring this back to their life and work.

Two things I am aware of: to really be a practitioner of an Art requires practice and one Art of Hosting training does not a practitioner make.

The Art of Hosting field is incredibly rich and diverse and linked to so many other fields: World Cafe, Circle Practice, Open Space Technology, the Chaordic Field, Theory U, Appreciative Inquiry and more.  When we call a three for four day training, the breadth and scope of the days is shaped by the intended purpose and the people who show up – responsive to the collective need of the group, no matter whether it is a public or client offering.  There is no such thing as a set agenda.  It is a fluid process that the host team and the participants all contribute to.  It also means that the host team is having to pick and choose among the vast array of possible offerings that could flow into the training.  It is not possible to do them all.

All of these things – the hosting team, the purpose, the participants, the choices made within a training ground – contribute to the look, feel and shape of each training, while some underlying things always remain – paying attention to the field, holding space for co-creation and emergence, recognizing the interplay between the dynamics in the field and the learning needs of the group, between self hosting and collective hosting.  No two offerings are ever exactly the same, even if the same hosting team is in place – because the hosting team is also in its own learning individually and collectively and because of the responsiveness to each new training ground.

One Art of Hosting training offers a slice of the Art of Hosting field, even if it is a large slice.  Another Art of Hosting training will show different nuances, different strengths, different emphases and be just as relevant and meaningful as a reflection of the field.  If we leave an AoH training believing this is the way it is – and the only way – we will have missed something fundamentally important – that a key underlying principle is responsiveness to need, co-creation which influences the flow of any training or practice ground, paying attention to what’s in the space and what’s wanting to happen.

It really does take a number of trainings to have a more fulsome understanding and experience of AoH and what’s possible and really understand how AoH contributes to the shifting shape of the world.  We become practitioners when we practice and learn from what we practice.  The next post will explore some ways that practice shows up and how to ask for and offer support in the practice and a future post will look at the questions and observations that have been occurring to me about the role and importance of stewarding.

Can Large Organizations Navigate The Shifting Shape of the World?

Can large organizations (including government) that have an abundance of structure and control actually navigate the shifting shape of the world and survive?  Are they even aware of the degree of shifting that is going on in the world and and the need to dramatically reformat structures, processes and ways of thinking?  I’m not even sure they need to be large or have too much control.  Maybe we are just stuck in old ways of doing things and can’t imagine it might not be possible to simply tweak what we do to survive.

I didn’t realize the intensity with which I have been sitting with this question until now as I find it bursting out of me thanks to the conversations I have been in with people from around the world over the last six months and the reading that I’ve been doing lately.  I don’t think this question was even formulated in my mind but I could feel it working in my being, nudging me this way and that, puckering my brow in moments of concentration, confusion and curiosity contrasted with moments of complete openness and open heartedness – taking it all in, beginning to congeal in the most unexpected ways – for me anyway.

The congealing factors seem to be the book I’m reading by Nick Bilton: I Live in the Future and Here’s How it Works and a video on the younger generations and how they experience life and work: We All Want to Be Young.

Bilton writes that “a universal brand is not enough for today’s consumers”, “people will pay for well-packaged offerings – even in the face of free alternatives” and “it is evident that the smaller start-up companies are innovating and pushing the boundaries… They are listening to their customers and creating content that customers are willing to pay for and delivering it to the devices where they want to enjoy it.”  This is in his first chapter on bunnies, markets and bottom line, porn leads the way.  He does write about other things in this book – texting, video games, how communication is changing, storytelling.

Quite frankly, I was surprised to find myself reading about the porn industry but his points really hit home for me.  Bricks and mortar will have a hard time being responsive to what their customers are looking for. The new economy is open source and crowd sourcing.  Businesses that have made a living off of protected content and protected product development will find themselves hugely challenged as a result of the new economy.   They will — they are — losing their relevance and many are losing their margins on the bottom line.

We have been saying for a long time that our systems – financial, health care, education – are falling apart and/or not serving us well anymore.  But we are stuck.  We don’t know how to shift the systems and, it is really beginning to dawn on me,  maybe they are not shiftable.  Maybe they really will collapse before any real shift can take place.  I don’t know for sure, but when I think about how technology has shifted the marketplace and made information accessible with a few clicks of the mouse, it is hard for me to imagine how large organizations and systems can actually gain the resiliency necessary to navigate the complexities and the simplicities of the shifting shape of this world.

Organic, emergent networks – like social media, the Art of Hosting, the World Cafe, Berkana – are shifting the shape of how we are in relationship with others and with goods and services.  Smaller, innovative organizations know how to tap into these networks in ways that leave larger organizations in the dust.

There is still a big question about how some of these smaller organizations or networks will make money but there are all kinds of conversations going on about money systems, gift economies and finding other ways to recognize or exchange value.  It wasn’t that long ago that the idea of a debit card seemed far fetched to me and now I have a few of them in my wallet.  Just because I can’t see it or imagine how it would work doesn’t mean it isn’t already on its way.

And, we are underestimating our youth.  They represent new language and new behaviours.  The way they think has been influenced by technology in ways that older generations cannot comprehend. Instead of really paying attention to how they will shift the shape of the world, they are discounted as are their values and their work ethic.  But we are trying to fit them into systems designed for a different time (as this video on educational paradigms so beautifully illustrates) and then faulting them for failing to conform.  They gravitate to networks and social innovation.  They are the most plural youth in history with extended social networks.  Traditional career plans and structures are losing strength as the younger generations seek to unite work and pleasure, not in hedonistic ways but in pragmatic and realistic ways, looking to make small dreams possible.    They are already shifting the shape of the world.  How will large organizations navigate these shifts successfully?  Is it even possible?

In my next blog, I will write about the emergent, networked organizations and initiatives that I am either part of or know a bit about because I’m connected to people who are connected to them – like Art of Hosting, Berkana, World Cafe, the Oasis Game, Swaraj University.  All of these networks are modeling new ways of organizing and working in the world.  I’m believing that there are huge lessons in them for new business models and when I tell stories about these networks it is often in this context.  When I even begin to sniff the possibility of new business models I get excited although I’m not yet sure what they will look like but look forward to co-evolving a few of these over the next few years.

Sensing Into and Connecting With Future Possibilities

If studying and learning from the past only serves to create more of the same problems we are experiencing, as Otto Scharmer eloquently presents in his book Theory U, and the way to a different future is by sensing into and connecting with future possibilities – a view, by the way, supported in much of Peter Block’s work around Civic Engagement and the Restoration of Community, what is required to shift us – individually and collectively – into living into an emergent future rather than one that flows from the past?

This question excites me. Intuitively I completely get it – even as I work to get my head around it well enough to explain it to others and to live more fully into it in my life and work.

It requires tapping into new  or underused leadership skills and capacities like activating intelligences in addition to cognitive – the intelligences that come from an open mind, open heart and open will.

Shifting the shape of leadership – internally and externally is the most significant struggle I witness in the people, teams and organizations I speak to and work with.

In Theory U,  Scharmer speaks about the social field which he describes as the totality and type of connections through which the participants of a given system (organization, community, family, social network) relate, converse, think and act.  When there is a shift in the social field, people connect with a deeper source of creativity and knowing and move beyond the patterns of the past.  When this happens it is a memorable moment.   It results in outcomes that include a heightened level of individual energy and awareness, a sustained deepening of one’s authenticity and personal presence and a clarified sense of direction as well as significant professional and personal accomplishment.  It is felt individually and collectively.  And it has been far too rare an occurrence in the past, sometimes because it feels elusive rather than something you can create or co-create with intentionality and sometimes because it almost doesn’t seem real.

What does it take to more permanently shift the social field?  Awareness.  Intentionality.  The willingness to hold the space for this to happen and emergence to occur.  Presence.  Things that now and in the past we often say we don’t have time for because the business at hand is too pressing. We need results!  Current leadership practices and organizational and social culture do not support creating the conditions to sense into and connect with future possibilities and this is the point of resistance and struggle in many organizations right now.  Individuals see it, sense it, come close to it, yearn for it and then the risk feels too great to step partially or fully into needed new leadership practices.

Scharmer says the essence of leadership is to shift the inner place from which we operate both individually and collectively.  It may well be the single most important leverage point for shifting the social field in this century.  This is enormously exciting to me as I am more and more boldly emphasizing growing capacity through self-awareness, personal and, dare I say, spiritual journey – however that shows up for people.

How can we learn to better sense and connect with future possibilities that are seeking to emerge? Presencing is one means of sensing, tuning in and acting from one’s highest future potential – the future that depends on us to bring it into being.  There are many avenues to presencing, individually and collectively.  A few of them: meditation, physical exercise like running, mindfulness in any activity including walking, connecting to nature, yoga, Aikido and Shamanic practice.  Any practice that requires us to activate a different source of intelligence: the intelligence of the heart, which gives us much greater capacity to listen into the emerging field of the future.

I know this experience of listening into the emerging field of the future.  It is what happens when I follow the energy flow of intuition around work, life and the things that matter most in my life and journey.  It is what happens when I am willing to let go and let come, when I can let go of attachment (or at a minimum identify it when it shows up) and surrender completely into what is wanting to happen (instead of trying to direct it or manage it).

Taking a note from Scharmer’s work on Theory U, I am immersing myself in this study and will start by observe, observe, observe, then retreat and reflect, then act in an instant.  I am deeply curious about the future I am sensing into and connecting with and what magic will emerge for me and others as I do so.
